The brief

Design and roll out a web and mobile monorepo architecture, where the mobile app lived outside the existing monorepo and forced a package release for every shared change.

Context

Epsor, in banking and insurance, developed its mobile app outside the monorepo that already carried the web app and the shared modules. Every shared change meant publishing a package, then bumping it on the mobile side: a release cycle that blocked daily work and let the two products drift apart.

Approach

The mobile app joined the monorepo, built with Turborepo and pnpm workspaces, next to the web app and the shared modules. The package release cycle disappeared, replaced by a release system designed with the team to stay simple to operate. A design system shared through React Native Web, unified navigation with Solito and a Next.js web app complete the picture, along with coaching the team on its agentic tooling.

• Full monorepo architecture with Turborepo and pnpm workspaces, finally bringing the mobile app alongside the web app and shared modules.
• Removed the package release cycle that was blocking day-to-day mobile development.
• Designed a release process with the team, tailored to the monorepo and built to stay simple to operate.
• Shared design system across web and mobile through React Native Web, pooling components, business logic, types and tooling.
• Next.js web app with unified cross-platform navigation via Solito.
• Supported the team's move to agentic tooling: structuring the AGENTS.md files, splitting work across sub-agents, defining the rules and picking the right skills.
